How Spec Errors Cause Rework on the Jobsite

Rework gets blamed on field execution, but a large share of it traces back to errors made during spec review. Here's the connection between spec reading mistakes and jobsite rework, and how to break the cycle.

Rework is one of the most damaging costs in construction. It consumes labor that was already paid for, delays the schedule, and often requires materials to be removed and replaced. While rework gets blamed on field execution, a significant portion of it traces directly back to errors made during spec review. This post explains the connection between spec reading mistakes and jobsite rework, and what contractors can do to break the cycle.


The Link Between Spec Errors and Rework

Rework happens when work that has already been performed has to be partially or completely redone. In construction, the most common triggers for rework are:

  • Wrong material installed
  • Wrong installation method used
  • Work installed out of sequence
  • Work that fails inspection

All four of these can be caused by spec errors, misreading, misinterpreting, or missing requirements during bid prep or project startup. The connection isn't always obvious because there's often a lag of weeks or months between the spec error and the rework it causes. By the time the problem surfaces, it looks like a field execution problem rather than a documentation problem.


How Spec Misreads Lead to Wrong Materials

The most direct path from spec error to rework is a product substitution that wasn't properly vetted. Here's how it typically happens:

Once a non-compliant product is installed, it becomes a sunk cost that has to be reversed.

An estimator prices a product that looks similar to what the spec requires but doesn't meet the specific material standard referenced in the spec section. The bid goes in, the job is won, and a submittal is prepared using the lower-cost product. The architect reviews the submittal, checks it against the spec's ASTM requirements or approved manufacturer list, and rejects it.

At this point, if work has already started using the non-compliant product, which happens more often than it should, that material has to come out. Flooring that's been installed, insulation that's been placed, or structural components that have been fabricated all represent sunk costs that now have to be reversed.

The spec requirement was there during the bid. The error was in not reading it carefully enough.


How Installation Spec Errors Cause Rework

Material standards get most of the attention during spec review, but installation requirements in Part 3 of a spec section are equally important, and frequently overlooked during bid prep.

Common installation spec errors that lead to rework include:

  • Substrate preparation requirements. Many spec sections for flooring, waterproofing, coatings, and adhesives require specific substrate conditions before installation, moisture testing, surface profile requirements, primer application. When field crews skip or shortcut these steps because they weren't flagged during project startup, adhesion failures, delamination, and coating failures follow.
  • Sequence requirements. Some systems require installation in a specific sequence, building enclosure before interior work, substrate inspection before covering, fire-stopping before closing walls. When sequence requirements aren't communicated from the spec to the field, work gets done out of order and has to be redone to allow for required inspections.
  • Tolerance requirements. Flatness, plumb, level, and alignment tolerances are specified in Part 3 of many spec sections. When field crews aren't aware of the specified tolerance, work that looks acceptable to the eye may not meet the spec, and the inspector or architect will catch it.

The Schedule and Cost Impact of Spec-Driven Rework

The direct cost of rework, labor and materials to remove and redo work, is significant. Industry data consistently estimates that rework accounts for 5 to 15 percent of total project cost on projects where it's a chronic problem.

But the schedule impact can be equally damaging. Rework creates cascading delays: the trade doing the rework is pulled off their current scope, downstream trades waiting on that work are delayed, and the critical path shifts. On projects with liquidated damages clauses, schedule delays have direct financial consequences for the GC.

The upstream cause of much of this, a spec requirement that wasn't read or wasn't communicated, costs almost nothing to fix during bid prep. It costs a great deal to fix in the field.


Breaking the Cycle with Better Spec Review

The practical solution is front-loading spec knowledge, getting the right requirements into the hands of the right people before work starts, not after it goes wrong.

That means:

  • Thorough spec review during bid prep, not just a skim of the relevant sections
  • Communicating key requirements (material standards, installation requirements, sequence and tolerance specs) to field supervisors and subcontractor foremen at project startup
  • Using AI spec extraction to ensure nothing gets missed during the initial review, especially on large projects with dozens of spec sections

When the spec is understood before the work starts, the field can execute to the right standard the first time. That's the goal, and it starts with better spec review.
